How to Match Invoices to Packing Lists Before Reserved B300 Acceptance
Make document matching a procurement gate—not a receiving-dock cleanup task—for every reserved Supermicro HGX B300 shipment.
Consider a hypothetical delivery: procurement receives an invoice for four reserved Supermicro HGX B300 systems. The packing list shows three systems under a shortened product description. Four serial numbers appear on the invoice, but receiving can verify only three against delivered labels. The supplier says the fourth unit will follow.
Nothing here proves misconduct. But nothing supports accepting or paying for four delivered systems, either. The missing control is an invoice-to-packing-list match tied to the awarded order and actual receipt.
For founders, the practical rule is simple: require a documented match before releasing the delivery-linked payment milestone or signing acceptance. A reservation, invoice, or truck arrival is not a substitute.
1. Define the match at the award-line level
Build a matching schedule into the purchase order or contract annex. Every invoiced delivery line should map to a packing-list line and an approved PO or award line—not merely share a project name.
Require these fields:
- PO and award references: PO number, revision, award line, and any approved change-order reference.
- Named SKUs and quantities: exact manufacturer SKU, ordered configuration reference, invoiced quantity, packed quantity, and received quantity.
- Serials when assigned: system serials and any component serials required by the order, mapped consistently across documents or through a referenced controlled schedule.
- Lot and shipment IDs: shipment identifier, lot or batch reference where applicable, and package IDs sufficient to identify this delivery.
- Incoterms and title references: the agreed Incoterms rule, version, named place, and separate contractual title-transfer clause.
Incoterms do not determine ownership transfer. Check that shipment documents reference the agreed delivery terms without treating those terms as the title clause.
If serials are not yet assigned, record that status and the contractual assignment deadline. Do not mark a required serial match complete using “TBD.”

2. Give procurement ownership, with independent receiving checks
Procurement owns the match and exception disposition. It checks contractual references, approved SKUs, quantities, and change authorization. It maintains the discrepancy log and authorizes the commercial gate only when requirements are met.
Receiving owns physical observations. The receiving team records package counts, labels, visible damage, and accessible serials. It reports differences without approving substitutions or deciding whether an invoice is payable.
The integrator owns configuration mapping. Where an integrator assembles or bundles equipment, it supplies the cross-walk between delivered system identifiers, component schedules, and approved configuration lines. It explains discrepancies but does not self-approve acceptance.
Accounts payable releases the relevant milestone only against the authorized match record. Name a deputy for each owner so an absent approver does not turn a controlled exception into an informal waiver.
3. Put the gate before payment release and acceptance
Require the supplier’s invoice and packing list early enough for a preliminary review before arrival. Complete the physical cross-check after receipt and before either delivery-linked payment release or acceptance sign-off.
Proposed language for counsel to review:
Before release of any delivery-linked payment milestone or acceptance of the applicable shipment, Supplier shall provide an invoice and packing list reconciled to approved PO or award lines, identifying named SKUs, quantities, assigned serials, shipment references, and agreed delivery-term and title-clause references. Unresolved discrepancies shall prevent acceptance and release of the disputed delivery-linked amount, subject to the agreement’s notice, cure, and dispute provisions.
Ask counsel to review this language, including payment deadlines, withholding rights, and whether receipt acknowledgments could trigger acceptance. Label dock signatures as receipt-only where the contract permits.
This is a prerequisite to an existing milestone—not a redesign of payment milestones for reserved B300.
4. Keep a shipment-specific evidence annex
The match should leave a compact audit trail:
- Annotated invoice and packing-list pair: show corresponding line numbers, quantities, document versions, and exceptions.
- Discrepancy log: record the affected line, issue, owner, notification date, corrective document, and authorized disposition.
- Photo/serial cross-walk: connect receiving photos or label observations to package IDs, serials, and matched lines.
Preserve originals alongside corrected documents. A replacement packing list should not erase the discrepancy that prompted it.
This annex uses pack-out photo evidence as corroboration, not proof of invoice accuracy. It consumes named-SKU and serial traceability rather than replacing that broader identity record.

5. Stop three predictable mismatches
Partial shipment without matched lines: require documents showing exactly which awarded units shipped, which were invoiced, and which remain outstanding. Apply the agreed partial-shipment acceptance rules; do not infer permission from a reduced carton count.
“Equivalent” SKUs on the packing list: hold the affected lines pending approved change control. A supplier’s equivalence assertion is not procurement authorization.
Serials appearing only on the invoice: require a corrected packing list or referenced serial schedule plus receiving corroboration. An invoice-only serial does not establish physical delivery.
If resolving a mismatch threatens deployment timing, assess bridge capacity options separately. Schedule pressure should not silently change the acceptance standard.

Is this continuous inventory reconciliation?
No. This is a shipment-specific commercial gate. Continuous inventory reconciliation maintains records across subsequent movements and changes.
Does a clean match prove the systems work?
No. Documentary conformity does not replace testing or reserved B300 acceptance criteria. Both gates may be required.
